What is a role-based onboarding workflow?

A role-based onboarding workflow is an onboarding checklist tailored to the specific tools, processes, and expectations of a particular job function. A Designer's onboarding covers design tool access, brand guidelines, revision process, and file naming conventions. A Developer's covers repo access, local environment setup, deployment workflow, and code review process.

Most agencies use a single generic checklist for everyone. When a Developer joins and sees "Learn the invoicing process" on day one, they stop reading. A checklist that isn't relevant gets abandoned.

Building onboarding templates

Each onboarding template is a series of steps. Every step has:

  • **Name**: the task the new hire completes
  • **Description**: what specifically to do and where to find it
  • **Due days**: how many days after joining to complete this step
  • **Required**: whether this step must be done before moving forward

Example step for a Designer: "Access Figma workspace" / "Go to figma.com/team-invite and use the link in your onboarding email to join our team workspace" / due day 1 / required.

Templates are built once and reused for every new hire in that role. Melororium also provides system templates, pre-built onboarding flows for common roles, as starting points.

What new hires see

New hires see their assigned onboarding checklist on their main dashboard from day one. They check off steps as they complete them. Due dates are shown relative to their start date, so "due day 3" converts to an actual date based on when they joined.

Steps marked as required have a visual indicator. Completing required steps first is the suggested path. Optional steps appear for context without creating pressure.

What managers see

The manager view shows every active onboarding in one place. Who's on step 4 of 12. Who completed all required steps in 2 days (smooth onboarding). Who is 3 days past their due date on step 2 (potential blocker worth checking on).

This replaces the daily "how's onboarding going?" message. The dashboard answers that question without a conversation.

Why this matters for remote teams

Remote onboarding fails when it's unstructured. In an office, a new hire can tap someone on the shoulder when stuck. Remotely, they either interrupt a Slack channel or silently fall behind.

A structured checklist with due dates and a manager visibility layer gives remote new hires a path forward and gives managers a signal when someone needs help, without micromanaging.
