What is a milestone invoice template?

A milestone invoice template is a billing structure that generates an invoice when a specific project phase or deliverable is completed — not at the end of each calendar month. The invoice includes the milestone name, the deliverables included, the hours logged in that phase, the agreed rate, and the total amount due. Clients pay for delivered value at each stage, not for time elapsed.

Melororium's Milestone Invoice Template links directly to project phases in the Kanban board. When a phase closes — Design Approved, Development Complete, Launch — the system prompts to generate the milestone invoice. Hours logged to tasks in that phase pull automatically. The PDF generates in one click.

Why milestone billing protects agencies and clients

Milestone billing is better than monthly billing for both parties in long projects. For the agency: cash flow is tied to delivered work, not calendar dates. Revenue comes in when phases close — which incentivizes delivery and reduces the risk of a client claiming they haven't received value at the end of a long project. For the client: they pay when they see delivered work, not in advance. Each payment corresponds to something concrete they've received.

The problem with monthly billing on a 6-month website project is that the client is paying $3,000/month while the project is in "development" for three consecutive months. By month three, the client has paid $9,000 and doesn't know what that bought — because no formal deliverable has been handed over.

How agencies run milestone billing effectively

Milestones defined at project start, in the contract

The milestones that trigger invoicing are defined in the project contract and mirrored in the project board. Discovery complete → Invoice 1. Design approved → Invoice 2. Development complete → Invoice 3. Launch → Invoice 4. Both the agency and the client know in advance which deliverables trigger which invoices.

Phase close triggers invoice generation

When the PM closes the Discovery phase in Melororium — moving all tasks to Done and marking the phase complete — a prompt appears to generate the milestone invoice. The hours logged in Discovery pull automatically. The PM reviews and sends. The invoice references the milestone name in the description.

Deliverable list included in the invoice

The milestone invoice lists the deliverables included in the phase: 3 wireframes, design system, 2 rounds of revisions, stakeholder presentation. The client pays the invoice with a clear understanding of what they received. No invoice disputes about "what did you actually do this phase?"

Overages billed per milestone, not accumulated

If a phase exceeds its agreed hours because the client requested extra revision rounds, the overage is calculated per milestone. The invoice shows: agreed price for the phase + overage hours × rate. The client sees the overages in context of the deliverable they expanded — not as an unexplained line item on a monthly invoice.

Milestone invoice vs. monthly retainer invoicing

Monthly retainer invoicing is simpler for ongoing relationships where the scope is consistent and well-defined. Milestone invoicing works better for project-based work where deliverables have natural completion points.

Melororium supports both models. Retainer clients get recurring invoices. Project clients get milestone invoices. Both are managed from the same invoice module. Agency plan for 10 users is $59/mo.
